Because when a concept becomes popular, it risks becoming a goal in itself — something you measure and report on — rather than something you actually build.

Psychological safety is not a state you achieve. It is something that is maintained or eroded, every day, by how leaders behave.

What it actually means

Psychological safety means that employees feel able to say what they think, admit mistakes, challenge decisions and ask for help — without fear of it affecting how they are perceived or treated.

It is not about everyone liking each other. It is not about avoiding conflict or difficult conversations. On the contrary — in a psychologically safe team, difficult conversations are possible. That is the point.

In teams without that safety, something else happens. People withhold information. Problems grow until they can no longer be ignored. The best ideas stay with those who do not believe they are welcome.

What erodes it

Psychological safety is built slowly. It is destroyed quickly.

It is rarely a deliberate choice from the leader. It is often a pattern they cannot see — because nobody tells them about it. And nobody tells them about it because it does not feel safe to do so.

That is a cycle that is difficult to break from the inside.

What builds it

It is not built through workshops or values documents. It is built in everyday moments.

How do you react when someone disagrees with you? Do you thank them for the input or explain why they are wrong? When someone makes a mistake, is the focus on understanding what went wrong or on finding who is responsible?

How you handle those moments — consistently, over time — is what determines whether people dare to speak up. Not what your leadership policy says.

Why it matters for results

It is easy to see psychological safety as a soft issue. As something that concerns how employees feel — important, but separate from the business.

That is wrong.

Teams with high psychological safety make better decisions, because more perspectives get heard. They resolve problems faster, because those problems get identified earlier. And they learn from mistakes, because the mistake actually gets discussed.

This is not an HR issue. It is a business issue.

What you can do

Start by listening differently. Not for what is said — but for what is not said. Which questions are never asked? Who never speaks in meetings? What does everyone seem to know but nobody says out loud?

That is where the information is.

And if the answer is that you do not know — that in itself is worth taking seriously.

If you have thoughts, questions, or simply want to talk something through — feel free to get in touch. I am happy to have an initial conversation with no agenda.

Right person.
