In practice, onboarding is one of the most neglected processes in many organisations. Here are three signs that yours may not be working as well as you think.
1. The new person sets their own agenda
If a new employee is left to figure out for themselves how things work, who to ask about what, and what is expected of them — you do not have a functioning onboarding. You have a vacancy that is filled but not resolved.
A new person should not have to spend energy navigating the informal system. That energy should go towards learning the role.
2. The manager is available in the first few days — then not
Onboarding is not a launch event. It is a process that extends over months. The first weeks matter, but it is months two and three when most people begin to feel alone with their questions and uncertainties.
A structured check-in at 30, 60, and 90 days — with genuine questions about how things are going, not just about deliverables — makes a bigger difference than most people realize.
3. No one measures whether it worked
Do you know how long it takes a new employee to reach full productivity in your organization? Do you know how settled they feel after three months? If the answer is no — you are not measuring what you should be measuring.
An onboarding process that is never evaluated is never improved. It is simply repeated.
Why it is worth taking seriously
Research in this area suggests that employees who receive a structured induction tend to stay longer and reach productivity more quickly. That is not surprising — but it is reason enough to invest in the process.
