Most team problems are visible long before they show up in the results.
But they are hard to see from the inside. It is easy to normalize what should be a signal.
Three signs I have learned to recognize.
- The silence in meetings
Not every meeting needs to be marked by lively discussion — and they do not have to be. But there is a difference between a team working effectively and quietly, and a team where nobody dares to say what they actually think.

Every team has recurring questions. That is part of working life.
But when the same issues come up meeting after meeting without ever being resolved — that is a pattern. Either they are too difficult to address, too politically sensitive, or there is no mandate or will to make a decision. That kind of issue costs more the longer it is left. - The growing performance gap
In a well-functioning team, people deliver at roughly similar levels — with natural variation. When the gap widens and some consistently over-deliver while others consistently under-deliver without explanation, that is a sign. It might be the wrong person in the wrong role. It might be insufficient support. It might be a leadership challenge. But it does not resolve itself.
What actually helps
Seeing the signs is step one. Step two is being willing to do something about it.
